Bij Toyota begeleiden mentoren nieuwe medewerkers bij hun werk en vooral bij het vinden van oplossingen voor problemen. Ze leren medewerkers verbeteringen door te voeren. Niet door hen te vertellen wat de beste oplossing is, maar door hen zelf oplossingen te laten genereren en implementeren. Ook als de mentoren zelf een betere oplossing kennen zullen ze die niet opleggen aan degene die ze begeleiden. Daar leert die persoon niet van! En bovendien weet je dan niet wat je zwakste schakel is. Je verhult wat je zwakste schakel is als je daar oplossingen omheen gaat realiseren.

Mike Rother schrijft in “Toyota Kata”:

If the mentee sufficiently solves the problem in a way that meets the target condition, then the mentor must accept this.

Here is the point: How well the mentee does reflects the current capability of the organization, and if possible this should not be obscured, because we always want to understand the true current situation as clearly as possible. The solutions the mentees develop reflect the current level of capability in the organization, and that can be an important input for mentors. It may tell them what skill sets they need to work on next with their mentees. Artificially creating perfect solutions would disguise the true state of affairs and make it more difficult to understand what we need to do next to move our organization forward.     

                

Een organisatie is zo zwak als de zwakste schakel. Toyota verhult dat niet. Toyota legt geen noodverbandjes aan. Toyota borgt dat de zwakste schakel zelf sterker wordt. Een krachtig concept!
